How to build a newsletter people actually read

Most newsletters die quietly because they were built backwards: the send schedule came first, and the reason to open it came later, if at all.
A well-run newsletter can produce open rates above 60%, far higher than most marketing emails, because it is reaching people who chose to be there and are hearing from someone they already follow. The structure behind a newsletter that gets opened consistently is different from the structure behind one that slowly gets ignored. Here is what that structure actually looks like.
Positioning comes before the first word is written
A newsletter without a clear reason to exist will struggle regardless of how well it is written. Before building the send schedule or the design, the more important question is what this newsletter is for, who it is specifically for, and what a reader gets from opening it that they cannot get anywhere else.
A newsletter that exists to keep a founder's name visible between sales conversations behaves differently from one that exists to teach a specific skill. Both can work. Neither works if the positioning is vague.
Cadence matters less than reliability
Weekly and biweekly newsletters both perform well, as long as the schedule is dependable. What damages open rates over time is inconsistency, sending three weeks in a row and then disappearing for a month. Readers build a habit around your newsletter only if it shows up when they expect it to.
Choosing a slightly less ambitious schedule and sticking to it without exception beats an ambitious schedule that collapses after six weeks.
The subject line decides whether anything else matters
The subject line is the only part of a newsletter every recipient sees before deciding whether to open it. A subject line that describes the contents in a generic way earns a lower open rate than one that creates a specific reason to look inside.
Testing subject lines against your own list, rather than copying formulas from other newsletters, is what actually moves the needle, because what earns an open depends entirely on what your specific readers already expect from you.
Every edition should teach, build trust, or move someone closer to a decision
A newsletter that reads as a disguised sales pitch every time loses trust quickly. The editions that perform best teach something useful, share a genuine perspective, or build trust incrementally, while still moving the reader closer to a decision over the course of many editions rather than forcing it in any single one.
This is a longer game than most founders expect when they start. A single newsletter edition rarely closes a deal. A consistent stream of useful editions, sent over months, builds the kind of trust that makes a reader reach out on their own when they are ready.
List growth should be built into channels you already have
The newsletters that grow fastest are not the ones running separate acquisition campaigns. They are the ones with a clear, repeated call to subscribe woven into existing content, LinkedIn posts, talks, client conversations, anywhere the founder already has attention.
A small list that grows steadily from genuinely interested readers will outperform a large list acquired quickly through unrelated means, because the smaller list actually opens what you send.
Review the data every month, not just when something goes wrong
Open rates, click rates, and reply rates all tell you something different about how the newsletter is performing. A newsletter with strong open rates but no clicks is failing to give readers a clear next step. A newsletter with strong clicks but few replies might be teaching well without building enough personal connection.
Reviewing these numbers monthly, rather than only when growth stalls, makes it possible to adjust gradually instead of overhauling the entire approach after months of declining performance.
